Corporate Consulting

Organizations have identity problems too.

When culture stalls, leadership fractures, or a team loses its coherence — the surface-level interventions rarely reach the actual problem. Identity Physics consulting works at the structural level.

What organizational identity work actually is.

Every organization operates under a set of forces — internal pressures from its own history, structure, and people; external pressures from market, competition, and context. When those forces fall out of alignment, the symptoms show up as culture problems, leadership failures, or strategic drift.

Most consulting addresses the symptoms. Identity Physics consulting maps the forces producing them. The work is diagnostic before it is prescriptive — we build a structural picture of what is actually happening before we recommend anything.

This is not a workshop. It is not a culture deck. It is rigorous, bespoke analysis and architecture — delivered to leadership teams who are ready to look at the real problem.

Where this work fits

Common engagement contexts.

Leadership transition

A new executive, a founder stepping back, or a leadership team that has outgrown its original structure. The organization's identity is in flux and the old frameworks no longer hold.

Culture fracture

Teams that were once cohesive have fragmented. Values are stated but not lived. The gap between what the organization says it is and what it actually does has become visible and costly.

Strategic misalignment

The strategy is sound on paper but fails in execution. The problem is not the plan — it is that the organizational identity cannot yet carry the plan.

Merger and integration

Two organizations with distinct identities are now one. The structural forces of each are in collision. Integration requires more than process alignment — it requires identity architecture.

Founder-to-institution transition

The organization has grown beyond the founder's direct influence. The identity that was once embodied in a person must now be embedded in structure, culture, and systems.

Neurodivergent workforce design

Organizations with significant ND populations — tech, research, creative — that want to build structures that work with how their people actually function, not against it.

The approach

How an engagement works.

1

Diagnostic

We begin with a structured assessment of the forces acting on the organization — internal history, structural pressures, external context, and the identity the organization is currently producing. This phase produces a map, not a report.

2

Analysis

The map is analyzed for compression points, drift patterns, and sovereignty gaps — the specific structural conditions producing the presenting problems. Leadership reviews the analysis before any recommendations are made.

3

Architecture

Based on the analysis, we design structural interventions — changes to how the organization is built, not just how it behaves. This may include leadership design, communication architecture, or cultural infrastructure.

4

Integration

Implementation support and follow-through. The architecture is only as good as its integration into the actual organization. We stay engaged through the transition.

Engagement formats

Structured for the work, not the calendar.

Diagnostic sprint

2–4 weeks

Rapid assessment and force mapping for organizations that need clarity before committing to a longer engagement. Delivers a structural diagnosis and priority recommendations.

Architecture engagement

3–6 months

Full diagnostic, analysis, and architecture work. Designed for organizations navigating significant transitions or structural challenges.

Advisory retainer

Ongoing

Ongoing structural counsel for leadership teams. Monthly or quarterly touchpoints, available for critical decisions and transitions as they arise.

Leadership cohort

Custom

The Sovereignty Engine framework delivered to a leadership team as a shared language and analytical tool. Builds internal capacity for identity-level thinking.
